The important question is not simply where AI can be used. It is where automation should stop, where human judgment should begin, and how responsibility should move between the two.

A well-designed handoff makes that boundary clear.

Define the boundary of automation

An automated workflow needs a defined scope. The system should know what it is responsible for and what falls outside that responsibility.

That boundary might be based on:

  • The type of request.
  • The information available.
  • The customer's needs.
  • The level of judgment required.
  • The potential consequences of the next action.

Clear boundaries reduce ambiguity for both the system and the people responsible for the operation.

Identify when human escalation is needed

Some situations are better handled by a person.

Human escalation may be appropriate when:

  • The request is unusual or unclear.
  • Important information is missing.
  • A commercial decision is required.
  • The customer needs additional support.
  • The system reaches a situation outside its defined scope.
  • The customer explicitly asks for human assistance.

These are not necessarily failures of automation.

They are examples of where human responsibility remains important.

Preserve context across the handoff

A handoff is only useful if the relevant information moves with it.

When a person takes over, they may need to know:

  • What the customer originally requested.
  • What information has already been provided.
  • What the system has already done.
  • Why the escalation occurred.
  • What action appears to be needed next.

Preserving that context can make the transition much clearer for everyone involved.

Make accountability explicit

Every automated workflow needs an owner.

That owner should understand what the system is doing, what happens when it stops, and who becomes responsible when a human handoff occurs.

Without clear accountability, automation can create uncertainty rather than remove it.

Ownership gives the team a clear place to review decisions, resolve exceptions, and improve the workflow.

Design a safe operating handoff

A useful handoff should answer five practical questions:

  1. What triggered the handoff?
  2. Who receives it?
  3. What context is passed along?
  4. What should happen next?
  5. Who owns the outcome?

These questions turn escalation from an undefined exception into part of the operating design.

Automation and human responsibility should work together

The strongest AI-assisted operations do not treat human involvement as the opposite of automation.

They design the two together.

Automation can handle defined and repeatable responsibilities while people retain ownership of decisions that require context, judgment, or support.

That creates a more deliberate operating model.
